    Read the operation you already have

    Define the signals your operation already emits and where each one lands. Anything you cannot name a source for is a rumour, not a signal.

    Score the decision on opportunity, risk and effort before it is committed, and record the score alongside the reasoning.

    One decision, one owner, one date

    Name one accountable owner and a due date on the same record as the score. Shared ownership is no ownership.

    Do the work inside the systems you already run

    Run the smallest reversible move that tests the decision, and keep execution attached to the record that authorised it.

    Closed means checked, not finished

    Measure the outcome against the score that caused it. A miss recorded honestly is worth more than a win nobody can trace.

    Write the outcome back to the same ledger so the next scoring reads it. This is the only part that compounds.

Read the operation you already have

Before any decision is worth scoring, the operator has to know what the business is already telling them. Signal is the discipline of reading what exists instead of asking for a new report.

Scoring is not a way to remove judgment. It is a way to expose it, so the reasoning behind a call survives longer than the mood of the meeting it was made in.

Assignment is where most operating systems quietly break. A decision with two owners has none, and a decision without a date is a preference.

How to use the Academy

  • Pick the stage that is failing

    Most operations are strong at one or two stages and quietly skip a third. Start where the record goes quiet.

  • Run one real decision through it

    Use a live decision you already owe an answer on, not a practice case. The lesson only lands on real exposure.

  • Keep the evidence

    Each lesson names what should exist when the stage has actually run. Keep it, because the next stage reads it.
