Why it matters

  • Work that happens outside the record cannot be verified later, which means it cannot be learned from.
  • Unbounded delegation, human or automated, produces speed you cannot defend when someone asks who decided.
  • Rules written after an incident are policy. Rules written before it are governance.

How to run it

  • List what the owner or the attached system is authorized to do without asking.
  • List what must stop and come back. Pricing exceptions, refunds, promises about dates are common ones.
  • Require every action to write back to the same record that scored the decision.
  • Make reversal explicit. Say how a wrong step gets undone and who can undo it.
  • Name the surface the work happens in, so nobody invents a new place to work.
  • Write the trigger. What starts this, and who is allowed to start it.

Evidence it ran

  • A written authorization boundary for the decision.
  • Actions logged against the original record, not in a side thread.
  • A stated way back from a wrong step.
